•Amorphous Ni-Fe-P alloys with different P concentrations were one-step fabricated.•HER and OER performance of Ni-Fe-P alloys can be improved simultaneously.•The roles of doped P in enhanced HER and OER performance were investigated.•Ni-Fe-P electrocatalysts showed a low cell potential in overall water splitting.
